Xero has an app marketplace. The marketplace is the right place for add-ons that sit inside the Xero dashboard — receipt capture, inventory sync, time tracking, expense management. The marketplace is not the place for the AI that reads every Xero org you operate, answers your customers in their own language, and writes the answers in the channel they already have open. That is a different product category, and it is the category this post is about.
What "AI on Xero" means in a multi-org, multi-currency, multi-language business
Xero is the global cloud accounting software for a reason: it works in Australia, the UK, New Zealand, Singapore, South Africa, Canada, the US, and a dozen other markets. It works in 5+ languages. It works in 160+ currencies. A business that operates across two of those markets — a marketing agency in Melbourne that bills clients in Singapore dollars, a consulting firm in London that pays contractors in Australian dollars — has two Xero orgs, two charts of accounts, two sets of bank feeds, and zero built-in way to see the consolidated picture without a spreadsheet.
The AI is the layer that sees all the Xero orgs at once. When the Melbourne agency owner asks "what's our cash position across all Xero orgs, in AUD, as of today", the AI reads the AU org, reads the SG org, converts the SGD to AUD at the rate Xero uses, adds the bank balances, subtracts the upcoming bills, and replies in a sentence. When the London consulting firm asks "which client has not paid in the last 60 days, across all my orgs", the AI reads the two orgs, finds the client, pulls the WhatsApp number from the Xero contact, and writes the message that goes out. The marketplace will not ship the cross-org view because the cross-org view is a feature of the AI, not a feature of any single Xero org.
Three concrete use cases
1 · The Melbourne marketing agency with the SG client
Megan runs a 6-person marketing agency in Melbourne. Her biggest client is a Singaporean fintech that pays in SGD, on net-45. The client gets an invoice on the first of the month, and the payment lands sometime between the 10th and the 20th. Every month, Megan logs into her SG Xero org, checks if the invoice has been paid, logs into her AU Xero org, reconciles the SGD transfer when it lands, and updates her cash-flow spreadsheet. The whole ritual is 90 minutes, every month, and it is the part of the job Megan hates.
The AI on Xero does the ritual in a sentence. Megan opens the minidesk chat, types "did the SG client pay this month?", and the AI reads both Xero orgs, finds the SGD invoice, checks the SGD bank feed, replies: "Yes — INV-2025-SG-0042 was paid on 12 July for SGD 8,400 (AUD 9,240 at the day's rate). The transfer has been reconciled in your AU org." The 90 minutes is gone. Megan asks the AI to draft a thank-you WhatsApp to the client's CFO, the AI writes it in English (the client is English-speaking), Megan taps approve, the message goes out.
2 · The UK consulting firm with the WhatsApp-first customer base
James runs a 4-person consulting firm in London. His customers are 30 small UK businesses, most of whom message him on WhatsApp before they email. The WhatsApp is open all day. The Xero is checked once a week, on Friday afternoons. The customers' "any update on my invoice?" messages get answered on Friday, in batch, with a number copied from Xero. By the time the customer gets the answer, the answer is a week late.
The AI on Xero answers the WhatsApp the same minute. The customer sends "any update on INV-2025-UK-0291?" The AI reads the Xero org, finds the invoice, sees the payment landed yesterday, and replies: "Hi Sarah, yes — INV-2025-UK-0291 for GBP 1,240 was paid yesterday via your HSBC account. The receipt has been emailed. Let me know if you need anything else." Sarah reads the message on her lunch break, replies with a thumbs-up, the AI marks the follow-up in Xero. James sees the thread at 5pm, no action needed.
3 · The Singaporean e-commerce shop with the Australian warehouse
Priya runs an e-commerce shop that ships from a warehouse in Sydney to customers across APAC. The shop's Xero org is in SGD. The warehouse's Xero org is in AUD. The bank feeds update in real time. The reconciliation across the two orgs is a spreadsheet Priya maintains by hand, every Friday. The spreadsheet is the only place Priya sees the actual margin on the cross-border orders.
The AI on Xero is the spreadsheet. Priya asks: "what's my real margin on the APAC orders this month, after the AUD warehouse costs and the SGD shipping, in SGD?" The AI reads both orgs, pulls the orders, applies the warehouse costs, applies the shipping, converts at the rate Xero uses, and replies with the per-order margin and the month-to-date total. Priya asks a follow-up: "which 3 orders had the worst margin?" The AI reads the same two orgs, ranks the orders, and replies. The spreadsheet is not regenerated on Friday — it is regenerated on demand.
Why the Xero app marketplace will not ship the AI
The Xero app marketplace is the right place for add-ons that ship inside the Xero UI. Receipt capture, inventory sync, time tracking, expense management, payroll — every one of those is a button, a screen, a report the user has to open inside Xero. The AI is a different category. The AI is the front door to Xero, the layer that lives above the UI, the assistant that answers in WhatsApp, in the customer's language, in the currency the invoice was raised in. The marketplace will not ship the cross-org view. The marketplace will not ship the WhatsApp-first customer service. The marketplace will not ship the on-demand margin report. Those are features of the AI, not features of any single Xero org.

What a normal Tuesday looks like with the AI on
It is 8:14am on a Tuesday in Melbourne. Megan is at her standing desk, the kettle is on, the WhatsApp is already pinging with overnight messages from clients in three time zones. Before the AI, the morning was the same every day: open the AU Xero, check the bank balance, open the SG Xero, check the bank balance there, open WhatsApp, start answering. After the AI, the morning is one prompt and a coffee.
Megan opens the minidesk chat on her laptop. That is the shape of a normal day for a multi-org Xero business. The bookkeeper opens her Xero dashboard once, around 10am, to do the human-shaped work — the reconciliation that needs judgement, the journal that needs a note, the month-end that needs a sign-off. The AI handles the rest: the WhatsApp, the reminders, the daily summary, the "any update?" reply, the cross-org cash position. The owner handles the strategy. The bookkeeper handles the judgement. The AI handles the repetition. Everyone's day gets a little longer, and the customer gets a faster answer in the currency the invoice was raised in.
What it costs, in real money and in real time
The AI plan is a flat monthly fee — the number is on the pricing page, the quote is the quote, no per-message markup, no per-prompt surcharge, no enterprise tier. The Xero OAuth is included. The translator for the desktop half (if you still keep one) is included. The WhatsApp Business API access is included. The Meta conversation fees are the same fees every platform pays, and we do not add a per-message markup on top. The only other line item is the AI usage, which is metered in the same units every modern AI tool uses, and which your bookkeeper will not notice unless she is doing something unusual.
